Today we’re joined by Mike Brcic, founder of Wayfinders, a community-driven movement helping entrepreneurs find deeper connection and meaning through transformative adventures in some of the world’s most remote places. His work sits at the intersection of business growth and human connection. Today we’re unpacking how adventure, vulnerability, and community can reshape the way leaders scale, lead, and live. <p class="wp-block-paragraph">You’ve built an incredible career around the idea that adventure can change not just lives, but leadership itself. Can you take us back to the moment when you realized travel and connection could become a path to transformation for entrepreneurs?</p>



<p class="wp-block-paragraph">I think it was a gradual reveal. The biggest part of that reveal happened when I was 20, in between first and second year university. I took a year off—six months saving money and six months traveling through Southeast Asia, Nepal, and India. We started in Indonesia and moved through Malaysia, Thailand, Nepal, and India.</p>



<p class="wp-block-paragraph">This was 1991–92, before the internet or travel blogs. Back then, the Lonely Planet Guide was the only real resource. What I discovered was that it didn’t take much effort to get off the beaten path—and that’s where the most meaningful experiences were.</p>



<p class="wp-block-paragraph">That’s when I caught the travel bug. Another transformative moment came when we realized we were about to run out of money. We had $3,500 Canadian for six months after flights. Southeast Asia was cheap, but heading to Amsterdam with only $500 left didn’t seem realistic.</p>



<p class="wp-block-paragraph">In Kathmandu, I noticed beautiful embroidered shirts selling for two or three dollars. I thought someone in Amsterdam might pay more. I convinced my girlfriend to spend $300 of our last $500 filling two duffel bags with shirts. We took them to Amsterdam, sold $1,500 worth in one day at Vondelpark, rented an apartment, and lived comfortably for the rest of the trip.</p>



<p class="wp-block-paragraph">That experience—travel combined with my first taste of entrepreneurship—planted the seeds for what has now become a 27-year career in travel and transformation.</p>



<p class="wp-block-paragraph">That’s an incredible story, and it really shows the mindset behind taking that leap.</p>



<p class="wp-block-paragraph">We almost had nothing to lose. We were going to run out of money either way, so it felt like a worthwhile risk.</p>



<p class="wp-block-paragraph">Many leaders chase growth but feel isolated at the top. What emotional or relational patterns do you see with high-performing entrepreneurs?</p>



<p class="wp-block-paragraph">I’ve lived this myself. With my previous company, Sacred Rides, we aggressively scaled after raising investment capital. We expanded fast, grew the team, and set ambitious goals.</p>



<p class="wp-block-paragraph">One day I realized I could see myself achieving everything—and feeling empty afterward. Around the same time, I was reading <em>Ego Is the Enemy</em> by Ryan Holiday and attended a session where the question was asked, “Where are you seeking validation and why?”</p>



<p class="wp-block-paragraph">I realized I was chasing growth to feel worthy. More revenue, more recognition—it never filled the hole. It only increased stress, damaged relationships, and hurt my health.</p>



<p class="wp-block-paragraph">I sold that company and started Wayfinders with a different approach—focusing on alignment, value, and patient growth. Scale can be beautiful, but only if it’s done for the right reasons.</p>



<p class="wp-block-paragraph">How can leaders balance systems and scale while staying authentic and aligned?</p>



<p class="wp-block-paragraph">Most founders struggle to let go. They believe no one can do it as well as they can. But what I discovered coaching entrepreneurs is that the real issue isn’t systems—it’s internal systems.</p>



<p class="wp-block-paragraph">I’d ask clients to take one day off a month. Then a half day. Eventually, I’d ask them to spend time alone in nature—no phone, no journal, just sitting quietly.</p>



<p class="wp-block-paragraph">When leaders step away, two things happen: they reconnect with what matters, and their teams step up. Businesses often run better when the founder gets out of the way.</p>

In this episode, Philippa Gamse, digital strategy veteran and author of Website Wealth, a business leader&#8217;s guide for driving real value from your analytics, shares how decision makers can use web analytics to uncover hidden opportunities, eliminate waste, and make smarter business moves.</p>



<p class="wp-block-paragraph">With over 25 years of experience consulting on high-performing websites around the world, Philippa offers some simple, jargon-free strategies that turn data into actionable insights and growth.</p>



<p class="wp-block-paragraph"><strong>Philippa Gamse:</strong> Hi Harley, I&#8217;m great. How are you?</p>



<p class="wp-block-paragraph"><strong>Harley Green:</strong> I&#8217;m doing wonderful. Now, tell us a little bit more about your background. How did you get into doing website analytics?</p>



<p class="wp-block-paragraph"><strong>Philippa Gamse:</strong> Well, this tells you that I&#8217;ve been around a little while, but I&#8217;ve been using the web for a long time. Before Google Analytics, I had a friend where I live in Santa Cruz who made a very early analytics program called ClickTracks. It was the most intuitive, easy-to-use, graphically helpful program that helped small businesses understand what was going on with their websites. I loved it and got involved. I loved analytics and the whole concept. Then Google came along with Google Analytics, which was free, unlike my friend’s program. That was the end of that, but I was hooked on analytics. So that&#8217;s where it started.</p>



<p class="wp-block-paragraph"><strong>Harley Green:</strong> You&#8217;ve been in digital strategy and analytics for a long time, as you mentioned. How has your approach to web analytics evolved, and why would you say it&#8217;s more relevant than ever for leaders today?</p>



<p class="wp-block-paragraph"><strong>Philippa Gamse:</strong> Because of the power of how you can program it. It used to tell us fairly basic stuff like how many people come to your website or bounce rates. Now we can go much deeper into user behavior. We can look at screen recordings showing how users move about on the page. We can figure out how much of a video people watch. Analytics is supposed to be anonymous, so we don&#8217;t know exactly who is on the site, but we can understand visitor behavior. That helps us give visitors what they want, which makes them feel good about what we do—ultimately leading to more conversions.</p>



<p class="wp-block-paragraph"><strong>Harley Green:</strong> You mentioned all this information from analytics. I&#8217;m sure a lot of people listening might feel overwhelmed. What&#8217;s the first thing they should look for that actually moves the needle?</p>



<p class="wp-block-paragraph"><strong>Philippa Gamse:</strong> When I work with clients, I tell them you don&#8217;t have to look at analytics yourself—find someone who can help. But you, as the business owner, must know what your website is supposed to do. Your site could be selling products, building authority, showcasing videos or podcasts, growing your email list, or supporting customers. Whatever its purpose, you have to be clear on it first. That allows us to measure whether it&#8217;s achieving those goals. Looking at numbers without context doesn’t help. My favorite question is, &#8220;So what?&#8221; You’ve got X number of visitors—so what? Are they the right visitors? Did they do what you wanted them to do? That’s what matters.</p>



<p class="wp-block-paragraph"><strong>Harley Green:</strong> One thing you talk about is hidden gems in web analytics. What are some surprising insights that businesses often overlook?</p>



<p class="wp-block-paragraph"><strong>Philippa Gamse:</strong> Once you’ve sorted out the basics, you can explore more. One of my favorite tools is the on-site search engine—tracking what users search for on your website. It&#8217;s a fantastic source of marketing research. It tells you the language people use, which is helpful if you&#8217;re in an industry with technical jargon. It also shows you demand for things you may not offer yet, which could lead to new products or services. You might also identify new target markets by tracking where visitors come from. You can find leaks where people leave when they shouldn&#8217;t. Calls to action are crucial—blogs, for example, should always end with a next step. Don’t miss opportunities to further engage visitors.</p>



<p class="wp-block-paragraph"><strong>Harley Green:</strong> That’s so smart—using data you already have. On the flip side, what are some of the biggest mistakes leaders make when trying to use analytics to guide business strategy?</p>



<p class="wp-block-paragraph"><strong>Philippa Gamse:</strong> A big one is having unrealistic expectations. There are constraints, especially with privacy rules. Analytics data represents a sample, not the full picture. Some users won’t be tracked, and different tools measure things differently. Analytics should not be your official tool of record—that&#8217;s your CRM. Trying to reconcile numbers between tools can be frustrating and isn’t usually helpful unless there’s a significant discrepancy.</p>



<p class="wp-block-paragraph"><strong>Harley Green:</strong> I’m sure there have been changes with AI and crawlers. How should we interpret analytics differently now?</p>



<p class="wp-block-paragraph"><strong>Philippa Gamse:</strong> I use Google Analytics mostly. We&#8217;re now seeing AI traffic sources show up in reports. You can tell how visitors reached your site—from search engines, social media, email, and now, AI. Google Analytics also uses AI to highlight anomalies or traffic peaks. While it might just tell you something obvious like a newsletter spike, it can also generate charts and graphs more efficiently. But AI can’t replace the human element—like deciding to launch a new product based on user behavior. That creative strategy still needs a person.</p>



<p class="wp-block-paragraph"><strong>Harley Green:</strong> Awesome. How should people start integrating web analytics into their broader business planning?</p>



<p class="wp-block-paragraph"><strong>Philippa Gamse:</strong> It should be a core part of your strategy. Analytics can inform predictive models—for example, estimating inventory needs for e-commerce. You should evaluate if your current strategy is working and use data to guide future moves. Make it part of your ongoing business planning.</p>



<p class="wp-block-paragraph"><strong>Harley Green:</strong> As companies grow and gather more data, when does it make sense to delegate analytics tasks?</p>



<p class="wp-block-paragraph"><strong>Philippa Gamse:</strong> Don’t try to measure everything. Measure what matters—metrics you can act on. Focus on solving one problem at a time. If you’re changing multiple things at once, it’s hard to know what caused the change. It’s better to track a few current priorities and test them thoroughly.</p>



<p class="wp-block-paragraph"><strong>Harley Green:</strong> You’ve taught at business schools and consulted internationally. What’s one mindset shift that helps leaders become more data-driven?</p>



<p class="wp-block-paragraph"><strong>Philippa Gamse:</strong> Let the data speak for itself. Politics still exists in business. Sometimes, the highest-paid person’s opinion (the HIPPO) dominates, even when they’re wrong. Show them the data. If something isn’t working and you can quantify the potential losses, it’s easier to get buy-in for change. Trusting the data is a critical mindset shift.</p>



<p class="wp-block-paragraph"><strong>Harley Green:</strong> How often should business leaders look at their website data? Daily, weekly?</p>



<p class="wp-block-paragraph"><strong>Philippa Gamse:</strong> It depends. If you’re launching products or running ads, monitor it closely. Social media ad performance often under-delivers, so watch it. If things are stable, you can check less often. Tailor your cadence to what’s going on in your business.</p>



<p class="wp-block-paragraph"><strong>Harley Green:</strong> I’ve heard of situations where ad companies and analytics data don’t align. That can really affect trust and accountability.</p>



<p class="wp-block-paragraph"><strong>Philippa Gamse:</strong> Absolutely. Analytics gives you visibility and helps hold vendors accountable. If you’re investing in ads, you need to know if they’re delivering results.</p>



<p class="wp-block-paragraph"><strong>Harley Green:</strong> For someone underusing their website, what’s one action they can take this week?</p>



<p class="wp-block-paragraph"><strong>Philippa Gamse:</strong> If you’re not using analytics, get them installed—otherwise, you’re flying blind. If you are using them, use them to answer meaningful questions. Don’t just glance at traffic spikes and assume everything’s fine. Be strategic—pick a few key goals and measure how well your site supports them.</p>

<p class="wp-block-paragraph"><strong>Susan Fennema</strong><br>Thank you so much for having me. I’m doing great and excited to get this week going.</p>



<p class="wp-block-paragraph"><strong>Harley Green</strong><br>Love it. Susan, can you tell us more about your background? What gave you this operational expertise and what made you decide to help businesses with their operations?</p>



<p class="wp-block-paragraph"><strong>Susan Fennema</strong><br>I’ve always been wired for organizing. As a child, I would sit with a jar of buttons and organize them by color and size. Throughout my career, I worked for small business owners in roles that were always process-oriented. I was focused on taking the load off the owner, simplifying, and streamlining operations.</p>



<p class="wp-block-paragraph">In 2016, I started looking for what I thought would be my last job, but I realized I could serve multiple owners at once instead of committing to one. That’s when Beyond the Chaos transitioned from a side gig into a business dedicated to helping owners eliminate chaos and build freedom into their operations.</p>



<p class="wp-block-paragraph"><strong>Harley Green</strong><br>Owner dependency is a major roadblock to growth. What are some of the biggest warning signs that a business is too dependent on its owner?</p>



<p class="wp-block-paragraph"><strong>Susan Fennema</strong><br>The biggest red flag is if the owner can’t take a vacation without everything falling apart. Other signs include exhaustion, constant firefighting, and being the bottleneck for every decision. Team members feel stuck because they need approval to move forward, which leads to frustration and turnover.</p>



<p class="wp-block-paragraph">We also see owners frustrated with clients, team members, and even family because they’re burned out. Many say they want to sell their business and walk away. But once they create processes and hand off work, they usually rediscover their love for the business and start growing again.</p>



<p class="wp-block-paragraph"><strong>Harley Green</strong><br>Some listeners might be realizing they don’t have to live with those stressors. What inspired you to start focusing on eliminating chaos?</p>



<p class="wp-block-paragraph"><strong>Susan Fennema</strong><br>I started in project management, making projects more efficient. But I quickly saw how much relief that gave owners, so I went deeper. I began looking at the entire flow—how leads come in, how proposals turn into projects, how work is delivered, and how to build repeatable systems that create more clients.</p>



<p class="wp-block-paragraph">Owners should focus on relationships, strategy, and growth, not daily details. With systems in place, it’s easier to hold teams accountable and identify who’s performing well. Many owners start businesses because they love their craft, but get trapped in details. Fractional operations support—like project managers or integrators—helps free them up without the cost of a full-time COO.</p>



<p class="wp-block-paragraph"><strong>Harley Green</strong><br>That makes sense. For business owners who want to make their business more enjoyable or even more saleable, what are the first steps they should take?</p>



<p class="wp-block-paragraph"><strong>Susan Fennema</strong><br>Start by writing down everything you do in a week, then add monthly, quarterly, and annual tasks. Include tasks you hate as well. Next, estimate what you’d pay someone else to do those tasks. Most owners, worth $200–$300 an hour, are spending too much time on $15 tasks.</p>



<p class="wp-block-paragraph">Those are the first things to delegate or stop doing. Document how you do them with a simple video or outline. Then bring in part-time support like an assistant or project manager. Offloading those tasks frees you to focus on higher-level work.</p>



<p class="wp-block-paragraph"><strong>Harley Green</strong><br>That’s a great point. Owners often hesitate to delegate because they don’t enjoy those tasks themselves.</p>



<p class="wp-block-paragraph"><strong>Susan Fennema</strong><br>Exactly. But there are people, like us, who love operations. Processes may feel like bureaucracy, but they’re what actually set you free.</p>



<p class="wp-block-paragraph"><strong>Harley Green</strong><br>You’ve mentioned several ways to eliminate chaos. Can you walk us through a few that create the foundation for scaling?</p>



<p class="wp-block-paragraph"><strong>Susan Fennema</strong><br>The first is process development. Clear processes make delegation and accountability easier, and they create a structure for addressing problems without conflict.</p>



<p class="wp-block-paragraph">The second is project management. Many owners try tools like Trello, Asana, or Monday and give up, but the problem is usually implementation. With the right setup, these tools help deliver projects consistently.</p>



<p class="wp-block-paragraph">The third is using time intentionally. Owners often get trapped in email or constant interruptions. The key is structuring your day to reduce distractions and focus on high-value work.</p>



<p class="wp-block-paragraph"><strong>Harley Green</strong><br>What are some tactical tips for managing time more intentionally?</p>



<p class="wp-block-paragraph"><strong>Susan Fennema</strong><br>Calendar blocking is essential. Schedule time to work on the business and treat it like a client appointment. Office hours are another great tool. Instead of constant interruptions, team members know when they can come to you.</p>



<p class="wp-block-paragraph">Turn off notifications, step away from email, and use project management tools to track work instead of your inbox. Even small changes here can dramatically improve productivity.</p>

Clay Posey shared a vivid story from his early career, cautioning against the “military math” of assuming 200 workers can accomplish a 200-hour job in one hour. <h3 class="wp-block-heading"><strong>Why Do Leaders Think More People = More Progress?</strong></h3>



<p class="wp-block-paragraph"><strong>Susan Fennema:</strong><br>Often, leaders feel overwhelmed and assume hiring more people is the solution. But that doesn’t always address the root problem. It adds overhead and interpersonal complexity, and without strategic clarity, more people won’t solve the issue.</p>



<p class="wp-block-paragraph"><strong>Mike Slinker:</strong><br>Many leaders equate headcount with productivity. But real progress lies at the intersection of vision and execution. It’s about finding the right implementers to match your vision, not just more hands.</p>



<p class="wp-block-paragraph"><strong>Clay Posey:</strong><br>This reminds me of my first job under a retired Marine Colonel. He joked that if a project needed 200 hours, a general would say, “Great, bring 200 men and do it in an hour.” But adding people doesn&#8217;t linearly increase productivity. There’s overhead, training, and diminishing returns.</p>



<p class="wp-block-paragraph"><strong>Jason Rosado:</strong><br>People think hiring is a way to duplicate themselves. It sounds easy in theory, but it’s complex in practice. If not done right, you create more work, not less.</p>



<h3 class="wp-block-heading"><strong>Turning Points: Stories of a Key Hire</strong></h3>



<p class="wp-block-paragraph"><strong>Mike Slinker:</strong><br>While serving as Executive Pastor at a large church, the lead pastor had vision but lacked tactical execution. My role became about implementing systems so ministry directors could align with that vision. It reinforced how critical it is to support visionary leaders with operational strength.</p>



<p class="wp-block-paragraph"><strong>Susan Fennema:</strong><br>A few years ago, I hired a part-time VA who is now my full-time Director of Operations and right-hand. Her growth has been remarkable. When you hire someone aligned with your values and culture, they become a true extension of you.</p>



<p class="wp-block-paragraph"><strong>Jason Rosado:</strong><br>A client of mine, Andrew, had a team but was doing 70-hour weeks because he didn’t trust them. We reorganized his structure and hired a project manager to act as a buffer between him, his team, and clients. Within six months, he doubled his revenue and cut his hours in half. That one hire changed everything.</p>



<p class="wp-block-paragraph"><strong>Clay Posey:</strong><br>Hiring a Head of Operations this past January was pivotal. Even though she’s still ramping up, we’ve already matched last year’s revenue halfway through this year. That hire freed me to focus on business development, and it’s paid off tremendously.</p>



<h3 class="wp-block-heading"><strong>Where Should You Start When Building Support Teams?</strong></h3>



<p class="wp-block-paragraph"><strong>Susan Fennema:</strong><br>Start by removing the owner from operations. Focus on sales, finance, and strategic oversight. Outsource marketing early if possible, and use fractional or part-time hires. You don’t need a full-time COO at $250k; there are more scalable ways to get help.</p>



<p class="wp-block-paragraph"><strong>Jason Rosado:</strong><br>Start with the owner’s passion. What do they love? What brings ROI? Then outsource or delegate the rest. I even have my clients create a job posting for themselves to define their dream role. From there, we build around them.</p>



<p class="wp-block-paragraph"><strong>Mike Slinker:</strong><br>You must assign a value to each role. Understand who brings the most value to each function and align hires accordingly.</p>



<p class="wp-block-paragraph"><strong>Clay Posey:</strong><br>Remember to delegate, not abdicate. Culture starts with the founder. Define and measure it. Whether you’re hiring locally or globally, instill your values and maintain quality control.</p>



<h3 class="wp-block-heading"><strong>Hiring Fails and How to Avoid Them</strong></h3>



<p class="wp-block-paragraph"><strong>Clay Posey:</strong><br>The E-Myth by Michael Gerber taught me the importance of building systems before hiring. Clear roles and expectations are critical. I’ve made mistakes by hiring without defining responsibilities, and it led to failure for everyone involved.</p>



<p class="wp-block-paragraph"><strong>Jason Rosado:</strong><br>Most interviews are two people selling to each other. I teach a “two-way interview” process, where both sides explore potential mismatches. Ask tough questions like, “Why might this role not work for you?” It leads to better hires and fewer surprises.</p>



<p class="wp-block-paragraph"><strong>Mike Slinker:</strong><br>Interviewing is a skill. If you’re not good at it, hire someone who is. Otherwise, you’ll make hiring mistakes that could cost you dearly.</p>



<p class="wp-block-paragraph"><strong>Susan Fennema:</strong><br>Avoid hiring family unless you’re clear about how it ends. If you can’t fire someone, you probably shouldn’t hire them. Set expectations from day one, even with friends or relatives.</p>



<h3 class="wp-block-heading"><strong>What Do You Do Now Before Making a Key Hire?</strong></h3>



<p class="wp-block-paragraph"><strong>Susan Fennema:</strong><br>I run the numbers rigorously. Once, I hired someone hoping revenue would match. It didn’t, and I had to part ways. Now, I consider what happens if projections fall short.</p>



<p class="wp-block-paragraph"><strong>Clay Posey:</strong><br>I ask candidates to reflect on their budgets. Not share them with me, but to be honest with themselves. If they’re taking the job but can’t cover their expenses, it won’t end well.</p>



<p class="wp-block-paragraph"><strong>Mike Slinker:</strong><br>Pay-for-performance agreements keep both sides aligned. They encourage results while managing cost and motivation.</p>



<p class="wp-block-paragraph"><strong>Jason Rosado:</strong><br>Be cautious about asking too much. Budget questions might border on legal gray areas. Help new hires plan financially, but don’t overstep.</p>



<h3 class="wp-block-heading"><strong>When Is It Time to Hire?</strong></h3>



<p class="wp-block-paragraph"><strong>Jason Rosado:</strong><br>Map out where you want to be in a year, then work backward. Build a hiring timeline based on business goals, capacity, and stress levels. Factor in emotional blocks too, fear often clouds judgment.</p>



<p class="wp-block-paragraph"><strong>Susan Fennema:</strong><br>Treat hiring as a last resort. Start with automation, outsourcing, and part-time support. People are your most expensive resource, and drama often follows them.</p>



<p class="wp-block-paragraph"><strong>Mike Slinker:</strong><br>Use the “rubber band” analogy. If a team is stretched to the max, it’s about to snap. Don’t wait for burnout. Build margin early to support healthy growth.</p>



<p class="wp-block-paragraph"><strong>Clay Posey:</strong><br>I forecast hiring needs based on our pipeline and metrics. If I know I’ll need someone by August, I start hiring in June to allow ramp-up time. Data-driven hiring protects your team and ensures quality delivery.</p>
